Multi-project management

for the industrialization of an electric motor program We were commissioned by one of the world’s largest automotive suppliers to set up and manage the industrialization of production facilities for an electric motor program involving five OEMs. Despite complex challenges (worldwide locations and suppliers) at the start of the project, the SOP deadlines were met “on time” with the help of proven TMG tools and methods.

Capacity expansion

As part of a capacity expansion, the enormous challenge was to install and commission 19 largely highly automated production lines at three different locations in parallel within a very short time frame. With the help of TMG’s exceptionally professional coordination, this complex project was successfully completed, allowing the SOP date to be brought forward. During the subsequent ramp-up, the volume and quality targets were also achieved with the support of TMG, ultimately ensuring a successful transition of all lines to series production. In addition to the structured and highly effective working methods, I particularly appreciated the consistently open, pragmatic, and cooperative partnership between Panasonic and TMG over the two years.

Task force

to avoid production line stoppages at the OEM On behalf of a Tier 1 supplier, TMG set up a task force at a French supplier to prevent under-deliveriy at two OEMs. Extensive measures ranging from the store floor, the establishment of a temporary “parallel organization” to organizational adjustments in the local management team stabilized the situation and prevented line stoppages.

the ramp-up readiness of strategically important projects Conduct a detailed analysis and risk assessment of all strategically significant start-up projects of a Tier 1, focusing on critical suppliers. The results were presented in a heat map and prioritized planning was derived in the form of a roadmap for the implementation of specific recommendations for action, including immediate measures.
